That’s roughly where enterprises who are still in perpetual AI pilot mode find themselves. Because the shift from “we’re experimenting with AI” to “we’re running AI” is happening — and it’s happening less gradually than most roadmaps anticipated.
The Texture of the Shift
What’s interesting about this transition isn’t the volume of investment — it’s the type of conversation that’s changed.
A year ago, the dominant question in most leadership teams was: is generative AI actually capable of doing useful things? That question has been answered. The new conversation — the more interesting and harder one — is: which specific business problems does it solve, and what does the return on that investment actually look like?
That’s a fundamentally different posture. It means the proof-of-concept playbook is expiring. Enterprises have moved past needing to be convinced of capability. IBM’s latest research puts 42% of large enterprises already actively deploying AI — not piloting, not evaluating. Running. And 59% of those companies are increasing their AI investment further. The momentum is directional and accelerating.
The pattern worth noting: the organisations moving fastest aren’t necessarily the ones with the biggest budgets. They’re the ones that resolved two things early — what they’re actually trying to do with AI, and whether their data infrastructure is ready to support it. The second part tends to be the honest answer to why many pilots stall at the door of production.
The Graveyard of Eternal Pilots
Here’s a small, recognisable story from almost every large organisation right now.
Somewhere in the building, there’s a team that ran a generative AI pilot six months ago. It went well. Everyone was impressed. A slide deck was produced. And then… it sat in a queue. Waiting for a governance sign-off, a budget cycle, a platform decision, a senior sponsor who was traveling. The pilot is technically “successful.” It just hasn’t gone anywhere.
This is not a technology problem. It’s an organisational one. And it’s exactly the friction that separates enterprises that scale AI from enterprises that collect impressive pilots the way some people collect unread books — with great intentions and a growing sense of guilt.

There’s a maturity signal worth pausing on: enterprises are now asking about ROI before deployment, not after.
That sounds obvious, but it’s actually a meaningful shift. In the early frenzy of generative AI enthusiasm, many teams deployed first and figured out the business case later — sometimes successfully, often not. What’s emerging now is a more disciplined frame: what problem does this solve, who does it affect, and what does success look like in measurable terms?
Code generation. Customer support automation. Internal knowledge retrieval. Document processing. These aren’t glamorous use cases. They’re also the ones generating the clearest evidence of value — and therefore the clearest path from pilot to production budget. The conversation worth having inside any organisation right now is whether the AI investments on the roadmap can answer the ROI question before they’re funded, not after.
For Builders Selling Into the Enterprise
The signal for anyone building products for enterprise buyers is fairly clear: the customer has moved on from being impressed.
They’ve seen the demos. They understand the technology. What they’re now evaluating is whether the solution solves a named problem in their context, integrates with their existing stack, and comes with the reliability and governance guarantees that production deployment requires. “Powerful AI” is not a differentiator in this environment. “Proven solution for this specific problem with clear implementation path” is.
The enterprises doing this well look less like companies that got lucky with AI and more like companies that got disciplined about deployment. That’s the lens worth applying — not just to what you’re building, but to how you’re positioning it.
The Honest Question
The shift from pilot to production isn’t just a technology transition. It’s an organisational reckoning with whether you were building toward something real — or just building toward an impressive demo.
The encouraging part: most organisations have already done the hard intellectual work of understanding what generative AI can do. The work ahead is largely execution. And execution, as it turns out, is exactly what separates the companies that get to talk about AI — from the ones that actually run on it.
